Technical debt: when 'we will fix it later' becomes 'why is everything on fire?'

Technical debt is more than a technical concept, it is a business-critical reality that affects everything from time-to-market to customer experience. In e-commerce, where every millisecond and every click counts, the choices you make in your technical platform can have far-reaching consequences. When quick fixes are prioritised over long-term durability, an invisible but growing debt is built up. It affects not only development speed and stability, but at worst can slow the company's ability to innovate and compete. To face the future the right way, technical debt has to be understood, quantified and managed as the strategic investment it actually is.

Technical debt in e-commerce development can be likened to a hidden loan. Every time you choose a faster solution over a durable, robust architecture, a form of debt accumulates that sooner or later has to be paid back. Just like financial debt, technical debt is not inherently negative; it can be a tactical choice to get to market quickly or meet a business-critical need. Those decisions can initially feel strategically correct: perhaps a campaign is launched faster, or a new feature can be activated without delay, but they mean that you build future problems into the platform. Just as financial debt generates interest, the debt grows over time and becomes more and more costly to fix the longer it is left unpaid.

For many people working in e-commerce, technical debt can seem like an abstract and vague problem. There is often talk of the need for "refactoring", "upgrades" or "maintenance", but those words can be hard to translate directly into business value. You may find that the development team wants to take time away from features that generate immediate sales and instead put resources into "tidying up" the code. But the fact is that technical debt is not a marginal issue; it directly affects your ability to keep pace with competitors and adapt quickly to changes in the market. It is an investment that, if neglected, ends up being significantly more expensive than proactively managing it continuously.

A good way to think about the problem is to compare it with maintaining a physical shop or servicing your car. Just as a physical shop requires maintenance to stay attractive to customers, the digital shop requires continuous care. If the shop is never repainted or repaired, customers will eventually go somewhere else. If you never service the car, the engine will seize up eventually. The same principle applies to technical debt. You have to address technical issues on an ongoing basis to ensure the digital environment stays fast, secure, and the complexity manageable.

It is important to realise that technical debt is not necessarily about badly written code. It can also be that the complexity of your solution grows over time. It also covers neglected infrastructure, architecture and system integrations. An e-commerce solution built quickly, even with clear guidelines, risks becoming complex and hard to manage. Further examples are delayed upgrades of central technical frameworks such as React on the frontend or .NET on the backend. Using an outdated version of a framework can initially seem harmless; the application still works, and perhaps customers do not notice any obvious problems right now. But in the background a large backlog of work is building up, growing as new versions are released. Each new version of a framework typically brings improved performance, better security, better support for modern tools, and not least easier integrations with third-party systems. If the platform is not regularly kept up to date, the gap between your own solution and industry standard becomes ever larger. Sooner or later you end up in a situation where extensive and costly upgrades are required, which can negatively affect the business for a long time.

For e-commerce companies this also has a direct impact on the ability to quickly seize new business opportunities. Competition in e-commerce is fierce, and market speed often requires quick launches. A high level of debt reduces the ability to react quickly. Every new feature takes longer to implement and carries a higher risk of follow-on issues, which can mean missed business opportunities and falling behind competitors. Instead of being able to be proactive and innovative in the customer dialogue, the company risks constantly falling behind and spending time firefighting.

The customer experience is another factor that is directly affected. Even if customers are not aware of the technical details behind the site, they definitely feel the consequences of slow load times, error messages or poorly functioning features. Problems caused by an overly complex or outdated platform not only affect conversion, but can also degrade the brand's credibility and customer loyalty. A customer who meets a slow or unstable site is a customer who quickly heads on to the competitors.

Explaining this to the business leadership is about showing that it is in practice a business risk rather than a purely technical problem. Continuously managing technical debt means safeguarding future flexibility and cost efficiency. It is about making sure that every future investment in new features and campaigns can happen faster and with higher quality. Working proactively with technical debt also creates the conditions to more easily experiment with new business ideas, such as AI, personalisation, product recommendations or new payment options.

It is therefore important to view the work of improving the solution as a strategic issue. Just like investments in marketing, brand building or customer service, you have to continuously invest in keeping the platform technically up to date and easy to develop further. That means regularly setting aside resources to upgrade the platform's frameworks, refactor code that has become complex or redundant, and create an architecture that promotes flexibility rather than hindering development.

By viewing technical debt as a business-critical investment rather than an unnecessary boring cost, you safeguard the company's long-term competitiveness and profitability. A well-maintained technical platform is a stable foundation for innovation and growth, and the best guarantee for being able to handle future challenges and opportunities successfully.
